One-line description. Audit and rebuild of 4 onboarding role clusters after the 2026-04-15 audit found 199 gaps (~51 critical).

Why

Earlier Claude drafts of the onboarding SOPs were built on assumptions, not on production. They described workflows that didn't match reality. Schemas were fabricated. Counts were fabricated. Schedules were fabricated. A new hire following these would hit broken steps every day.

The 2026-04-15 audit caught the rot. 4 role clusters (Coaching-Analyst, Content-Producer, Recruiting-Coordinator, Data-Platform-Engineer) got mapped against production. 199 gaps. Type B (broken systems, fix in code) and Type C (decisions Ryan owes) and Type A (mass doc edits) got triaged.

Current state

Type B #1 (DealBot) shipped via MRs !457, !458, !459. /weekly-wins BQ path works end-to-end. Type B #2 (Weekly Coaching Digest) killed via MR !460 because the metric wasn't worth fixing. Type B #3 (Heartbeats coverage) is next per the status doc, but that claim is 17 days old. Verify against the live status doc before touching any code.

Next 3 actions

  1. Re-read ~/bigbrainremote/Work/Team-Onboarding/_REMEDIATION-STATUS-2026-04-15.md § 1 to confirm Heartbeats coverage is still next (status doc is 17 days old).
  2. If still next, draft Heartbeats spec from § 5 of the status doc and ship the 12 missing CF instrumentations.
  3. Batch the 13 Type C decisions into one forced-choice session.
